1. Deliverability Infrastructure
Authentication Setup
Before sending a single marketing email, your domain must have three authentication protocols properly configured. Without these, you are fighting deliverability headwinds from day one.
SPF (Sender Policy Framework):
- SPF tells receiving mail servers which IP addresses are authorized to send email on behalf of your domain
- Add a TXT record to your DNS with the SPF policy
- Include all sending services (your ESP, CRM, transactional email provider)
- Common mistake: having multiple SPF records (only one is allowed per domain -- use
include:directives to authorize multiple services within a single record) - Test with MXToolbox or Google Admin Toolbox
DKIM (DomainKeys Identified Mail):
- DKIM adds a cryptographic signature to outgoing emails that proves they came from your domain and were not tampered with in transit
- Your ESP will generate a DKIM key pair and provide a DNS record to add
- Each sending service needs its own DKIM record
- Verify the DKIM signature is passing by sending a test email and checking headers
DMARC (Domain-based Message Authentication, Reporting and Conformance):
- DMARC tells receiving servers what to do when SPF or DKIM checks fail (none, quarantine, or reject)
- Start with

Gmail Spam Update Playbook
Gmail has progressively tightened its spam filtering and bulk sender requirements.
Current requirements for bulk senders (5,000+ emails/day to Gmail):
- SPF and DKIM authentication required
- DMARC policy required (at minimum p=none)
- One-click unsubscribe header required (List-Unsubscribe-Post header)
- Spam complaint rate must stay below 0.10% (and never exceed 0.30%)
- Valid forward and reverse DNS records
- TLS connection for transmitting email
Impact: Deliverability rates have gone down across the board. Senders who were previously landing in inbox are now seeing more emails filtered to promotions or spam. This is not a one-time change -- email providers are continuously tightening filters.
Monitoring: Check your domain reputation on postmaster.google.com regularly. This dashboard shows:
- Spam rate (keep below 0.10%)
- IP reputation (High, Medium, Low, Bad)
- Domain reputation
- Authentication success rates
- Encryption percentage
2. Domain Warming
New Domain Warming Protocol
Never send high-volume campaigns from a brand new domain or IP. The warming process builds sender reputation gradually.
Week 1: Send 50-100 emails per day to your most engaged contacts (people who have opened or clicked in the last 30 days)
Week 2: Increase to 200-500 per day, still targeting engaged contacts
Week 3: Increase to 1,000-2,000 per day, begin including moderately engaged contacts
Week 4: Increase to 5,000-10,000 per day, expand to full active list
Week 5-6: Full volume, monitoring deliverability metrics closely
Rules during warming:
- Send only to valid, opted-in addresses (no purchased lists)
- Monitor bounce rate daily -- if it spikes above 2%, pause and clean the list
- If spam complaints exceed 0.05%, reduce volume and improve content quality
- Engage in conversations (reply to responses) to build positive sender signals
- Use a subdomain for marketing email (e.g., mail.yourdomain.com or news.yourdomain.com) to protect your primary domain reputation
Clean and validate lists before every major send. Sending to invalid, abandoned, or spam-trap addresses is one of the fastest ways to tank your sender reputation -- a few hundred hard bounces on a single campaign can push you from inbox to spam for weeks. Run new lists and any list you have not mailed in 60-90 days through a verification service like ZeroBounce (https://www.zerobounce.net) to remove invalid, catch-all, and role-based addresses before they ever see a send. Validation is cheap compared to the cost of rebuilding a burned sending reputation.
3. Drip Campaign Architecture

The structure and pacing of your drip campaigns should reflect your actual sales cycle.
Short sales cycle (1-14 days):

Simple automation for new subscribers: Set up a basic welcome sequence for all new subscribers before segmenting them into different lists. Every subscriber gets the same 3-5 email welcome series. After the welcome series completes, segment based on engagement and behavior and move them into the appropriate nurture track.
4. Segmentation Strategy
Segment by Title and Profession
The single most impactful segmentation for B2B email is by job title and professional role. A CFO cares about different things than a Marketing Director, even if they work at the same company.
Segmentation tiers:

Why segment into multiple lists: Keeping engagement high per segment is critical for deliverability. ISPs evaluate sender reputation partly based on engagement rates. If you send the same email to a massive unsegmented list, low engagement from disinterested segments drags down your overall metrics, which hurts deliverability for everyone on the list.
5. Inbox Placement Tactics
The Rules That Keep You Out of Spam
Bounce rate management:
- Keep bounce rate under 2-5% per campaign
- Hard bounces above 2% signal list quality problems to ISPs
- Remove hard bounces immediately after every send
- Validate your list before large campaigns using a verification service
Inactive subscriber management:
- Do not send to contacts who have not opened in 120+ days
- Run a re-engagement campaign for 90-120 day inactive contacts
- If they do not engage with the re-engagement attempt, suppress them
- Validate CRM email lists twice a year -- people change jobs, emails become invalid
Image-to-text ratio:
- Image-heavy emails are far more likely to land in spam
- Many spam filters flag emails that are primarily images with minimal text
- Use a ratio of at least 60% text to 40% images
- Always include ALT text on images

Subject line optimization:
- Subject lines under 35 characters perform better for open rates
- Numbers in subject lines increase open rates (e.g., "3 Ways to..." vs. "Ways to...")
- Personalization tokens in subject lines still move the needle (first name, company name)
- Front-load the most important elements -- many mobile clients truncate after 30-40 characters
- Remove common AI-generated words that trigger spam filters: "unlock," "stop," "discover," "exclusive," "guaranteed," "act now"
Preheader text:
- Hidden whitespace in preheader HTML can cause display issues -- some email clients show raw whitespace characters instead of your intended preview text
- Test preheader rendering across Gmail, Outlook, Apple Mail, and Yahoo before sending
General hygiene:
- Do not send to info@ addresses -- they are rarely monitored by decision-makers and often flagged as spam traps
- Make unsubscribe links visible and easy to find -- if subscribers cannot find the unsubscribe link, they click the spam button instead, which is far more damaging to your reputation
- Remove role-based addresses (admin@, sales@, support@) from marketing lists
6. Strategic Resends
Resending to Non-Openers
For important campaigns, resend to non-openers after 3-5 days with a modified subject line.
Best practices:
- Change the subject line completely (do not just add "RE:" or "Reminder:")
- Modify the opening line of the email
- Send at a different time of day than the original
- Only resend once -- multiple resends to non-openers damages sender reputation
- Typical lift: 30-50% additional opens from the resend, which can add 5-10 percentage points to total campaign reach
When NOT to Resend
- Low-importance newsletters (save resends for high-value campaigns)
- If the original send had a high spam complaint rate
- To segments with already-low engagement (you are reinforcing negative signals)
7. AI-Driven Personalization
Beyond Mail Merge Tokens
True AI-driven email personalization goes beyond inserting {first_name} and {company_name} into templates.
Advanced personalization approaches:
- Content block personalization: Use AI to select which content blocks appear in the email based on the recipient's industry, role, and engagement history
- Send time optimization: AI determines the optimal send time for each individual recipient based on their historical open patterns
- Subject line personalization: AI generates subject line variants tailored to individual engagement patterns
- Product recommendation: For ecommerce, AI selects products to feature based on browsing and purchase history
- Predictive content: Show content that similar profiles have engaged with most
The key insight: AI personalization is about personalizing the actual email content, not just dropping tokens into a fixed template. The difference between "Hi {first_name}, check out our new features" and a genuinely personalized email that speaks to the recipient's specific situation is the difference between 2% and 5% CTR.
8. The 9-Word Email
Maximum Response Rate Format
The 9-word email is a format worth testing to re-engage cold or lapsed contacts.
Format: A short, casual, direct question that sounds like it was typed by a human in 10 seconds.
Example: "Hey, we have a specialist near your area — want to set up a call?"
Characteristics:
- No images, no HTML formatting, no banner
- Plain text only
- Reads like a personal email, not a marketing email
- Asks a simple yes/no question
- Under 15 words total
Why it works:
- Bypasses spam filters (plain text, no links, no images)
- Bypasses the "marketing email" mental filter
- Creates a low-friction response opportunity
- The casual tone disarms skepticism

9. Email as Acquisition Channel
Driving Webinar and Event Registrations
Email is consistently one of the strongest acquisition channels for webinar and event registrations, especially when the list is properly warmed and segmented.
Webinar promotion email sequence:
- Announcement (14 days before): Introduce the topic, speaker, and key takeaway
- Deep dive (10 days before): Share a specific insight that will be covered -- give a preview of value
- Social proof (7 days before): Share registration count, testimonials from past events
- Last chance (3 days before): Urgency-focused, limited spots framing

12. Nurture Design for Long Sales Cycles
The Soft Content Principle
For long sales cycles (6+ months), the biggest email mistake is pushing conversion content too early and too often. Every hard sell email to someone who is not ready to buy increases unsubscribe probability.
Content ratio for long-cycle nurture:

- 20% soft conversion (webinar invites, content downloads)
- 10% hard conversion (demo requests, sales conversations)
Nurture content types ranked by unsubscribe risk (lowest to highest):

Distribute content from this list proportionally through your nurture sequence, keeping the majority of touchpoints in the top half of the list.
Multi-Campaign Automation Architecture
When you build multi-campaign automation systems (6+ campaigns, 25+ emails across multiple audience segments), you will run into platform limitations that force architecture decisions. These are not edge cases. They come up in almost every build on platforms like Customer.io, HubSpot, ActiveCampaign, and others.
The first common limitation is branching logic that only supports AND conditions, not OR. If you need to exclude contacts who are in Segment A OR Segment B, the branch node cannot do it natively. The workaround is creating a combined segment at the segment level that merges both conditions, then using that single combined segment in your branch. This sounds obvious after the fact but catches most builders the first time they encounter it.
The second common limitation is campaign goal features that are reporting-only and cannot route contacts to different workflow paths. If you need converted contacts to follow a different journey than non-converted contacts, you cannot rely on the goal node to split them. The workaround is building two separate linked campaigns. The first campaign handles the nurture sequence. The second campaign triggers on the conversion event (like a purchase) and runs the post-conversion journey. Both campaigns share the same triggering event as the linking mechanism. This is how you build converted vs non-converted paths when the platform does not support goal-based routing natively.
The third common limitation is that the platform cannot track page views unless a JavaScript snippet is installed on your website. If the snippet is not installed, you cannot trigger campaigns based on browsing behavior. The workaround is building a segment-based trigger using available behavioral data instead, like email link clicks, known past purchases, or CRM activity that indicates intent.
The cohort strategy decision. When personalizing content for different audience segments (first-time customers vs returning customers, or any two distinct groups), you have three options:
- Liquid logic or conditional content blocks in a single email template. This keeps everything in one campaign but templates get complex and hard to maintain.
- Branches at every email node within one campaign to route each cohort to different content. This works but the workflow becomes visually messy and fragile.
- Separate campaigns per cohort with different trigger filters. This is the cleanest approach for building, maintaining, and reporting. Each campaign can be modified independently without risk of breaking the other, and reporting stays clean because each campaign maps to one audience.
In practice, separate campaigns per cohort is the recommended approach for most builds.
The decoupling principle. When integrating multiple platforms (email automation, ad platform, CRM), resist the urge to connect everything through complex integrations. A simpler architecture often works better. Let each platform do what it does best independently. The email platform handles journeys. The ad platform handles retargeting with its own creative sequencing. The CRM handles lead capture and rep task creation. The shared rule across all platforms is simple: purchaser exclusion applied everywhere. Once someone converts, they are removed from all active nurture and retargeting audiences regardless of which platform is running the campaign.
Non-Converter Retargeting via Segment Sync
One of the most effective patterns in multi-channel automation is syncing non-converter segments from your email platform directly to your ad platforms.
At the end of every email nurture journey, contacts who did not convert are added to a non-converter segment. That segment is auto-synced to Facebook Ads and Google Ads. These contacts then see retargeting ads with creative that reinforces the email messaging from a different angle. Purchasers are automatically excluded from the ad audience once they convert.
This creates a layered follow-up system. Email handles the personalized, direct communication. Ads handle the ambient brand reinforcement. The contact sees your message in their inbox and then sees your brand in their social feed and display network. Neither channel works as well alone as they do together.
Every campaign in your automation system should feed its own non-converter segment into retargeting. A cross-sell campaign feeds a cross-sell retargeting audience. An upsell campaign feeds an upsell retargeting audience. A win-back campaign feeds a win-back retargeting audience. Each audience gets creative tailored to where that contact is in the journey, not generic brand ads.
For ad creative, use a tiered approach across 3 ad sets per audience:
- Ad Set 1: Primary value proposition creative to all non-converters minus purchasers.
- Ad Set 2: Social proof and testimonial creative, excluding purchasers and Ad Set 1 engagers.
- Ad Set 3: Urgency and last-call creative, excluding purchasers and Ad Set 1 and 2 engagers.
This progression mirrors the email nurture sequence and catches contacts at different stages of consideration. Each tier speaks to a different mindset: awareness, validation, and decision.
